Quick answer

Do not invent a percentage uplift because a festival is approaching. If the business lacks historical data, label the plan as a pilot forecast and set a conservative…

One national calendar does not create one branch forecast

Diwali, Navratri, school admissions, wedding season and regional holidays can affect different cities and industries in different ways. A chain-wide budget increase may be sensible for some branches and wasteful for others. Historical national performance is a starting point, not a substitute for branch readiness.

Build the forecast from local evidence

For each branch, capture comparable periods from prior years where available, weekly enquiry volume, conversion to completed sales, offer participation, operating hours, stock or appointment capacity, local events and any unusual closures. Mark changes that make history non-comparable: a new branch, a renovated store, a changed service, or a new booking system.

Do not invent a percentage uplift because a festival is approaching. If the business lacks historical data, label the plan as a pilot forecast and set a conservative initial budget with a short review cycle.

Separate demand forecast from spend plan

The forecast estimates how many qualified enquiries or purchases a branch could handle. The spend plan estimates how much media is needed to reach that demand. They are related but not identical: the platform may not find enough eligible demand at the target cost, and the branch may not be able to fulfil all generated leads.

Use three scenarios for each branch:

  • Base: expected demand under normal operating conditions.
  • Upside: demand rises, but only within a defined fulfilment limit.
  • Downside: demand or conversion is weaker than expected, or stock/capacity falls.

Set an action for each scenario before the peak. For example, if the upside exceeds stock available for a promoted SKU, pause that product promotion or switch to an approved alternative rather than continue advertising an unavailable offer.

Create a readiness gate

A branch should join a seasonal campaign only after the offer, dates, service eligibility, local landing page, inventory/capacity and staff coverage are confirmed. This is separate from the profile holiday-hours workflow: the question here is whether paid demand can be served, not merely whether the branch is open.

Daily monitoring during the peak

Track spend, qualified demand, completion rate, stock/appointment capacity and customer complaints. Establish a named operations contact who can confirm a status change quickly. Avoid making decisions from a single day's noisy results; use thresholds and compare to the plan while allowing for conversion lag.

Post-season learning

Record forecast error by branch, not only for the chain. Identify whether errors came from demand, conversion, capacity or measurement. A branch that underperformed because it ran out of stock should not be labelled a media failure without that context.

Deliverable

Use a seasonal sheet with branch_id | event | offer | eligible service/SKU | forecast range | capacity cap | planned spend | status owner | pause trigger | review cadence. It becomes a decision tool rather than a national calendar reminder.
