Quick answer

A practical workflow for Indian small businesses to manage recurring marketing work with clear ownership, checks, and realistic limits.

The principle: discuss exceptions, not every task

A weekly meeting should decide what needs attention, who owns it, and what will not be done. It is not a live tour of every marketing channel. This method suits a small Indian business where the owner may also handle sales, operations, and customer service.

Preparation: five minutes before the meeting

Each task owner updates a shared list with four fields: status, evidence, blocker, and next action. “Instagram done” is not evidence. “Three posts approved and scheduled; one product price needs confirmation” is useful. If nobody has updated the list, do not spend the meeting reconstructing the week from memory; assign a short follow-up.

The 20-minute agenda

  1. 0–3 minutes — customer-impact exceptions. Identify incorrect opening hours, broken enquiry links, unanswered urgent reviews, or a campaign with a wrong offer.
  2. 3–7 minutes — commitments due this week. Review only tasks with a deadline or a dependency.
  3. 7–12 minutes — blockers and decisions. Ask for a specific decision, not a vague update. Example: “Can we confirm the Sunday hours by 4 pm?”
  4. 12–17 minutes — choose the top three outcomes. Rank by customer harm, deadline, business value, and effort.
  5. 17–20 minutes — read back ownership. Every action needs one accountable person and a due date.

A practical prioritisation score

Use a simple internal score rather than pretending to calculate marketing ROI: urgency (0–2) + customer impact (0–2) + dependency risk (0–2) minus effort (0–2). The score is a sorting aid, not a scientific measurement. Any factual error that could mislead customers should be handled immediately regardless of score.

Meeting record template

Decision or task Owner Due date Evidence of completion Escalation needed?
Confirm Diwali hours Store manager 15 Oct Profile and website checked No
Approve three product posts Owner 17 Oct Approved copy IDs Yes—price pending

The dates are illustrative. Replace them with your actual calendar.

Guardrails

Do not turn the meeting into a ranking prediction session. Profile metrics can describe actions such as website clicks or direction requests, but they do not by themselves prove that a particular task caused revenue. If a metric is discussed, state its period and what it can—and cannot—tell you.

Checklist

  • Exceptions reviewed before routine updates
  • No more than three weekly priorities selected
  • Each task has one owner and a due date
  • Decisions and deferred work are recorded
  • Previous commitments are closed or explicitly rescheduled

Next step

Run this agenda for four weeks, then remove agenda items that never produce a decision. Keep a written record so the process survives staff absence.
